My group of 6 maybe 7 will be visiting in October 2025 and very excited. Just wondering if with our schedule like this, would a JR pass necessary or basically cost effective for us?
October 21-26th: Kyoto
October 27-31st, Tokyo.
With a possible day trip to Nara one of the days.

Because your itinerary is quite small I would not recommend purchasing a JR Pass, as purchasing those tickets individually will likely be your most cost-effective option.
